Chain Strategy for UK Brewer
The strategy in summary was:
1.
Move the de-coupling point (where the switch from make-to-stock to
make-to-order is made) back from packaged product to bulk beer.
2. Implement fixed cycle scheduling at all packaging lines.
3. Synchronise packaging production with demand.
4. Support this synchronised planning environment by implementing
SAP APO (Advanced Planning and Optimisation) – the first time
this had been done with a fixed cycle schedule.
This combination allowed the supply chain to run with significantly
less stock thus enabling network rationalisation; fully stocked delivery
depots became stockless and semi-stocked, slow moving lines where
held in three major regional hubs rather than every delivery depot
and fast moving lines were transported directly from brewery to delivery
DC’s based on actual demand. Further cost reduction was achieved
through operational improvements. |
